Small businesses used to be the last to reach a new advertising channel. This time they arrived in the first 200 days. The channel is new. The mistake it invites is very old.

On August 31, OpenAI announced that advertising inside ChatGPT had passed a $1 billion annualized run rate less than 200 days after launch, with tens of thousands of advertisers. The line that should catch a small business owner’s eye was further down. Since a self-serve Ads Manager opened in May, OpenAI said, small businesses and startups now make up “a material share” of the business.

Historically that is backwards. Search, social, programmatic: small businesses arrived years after the enterprise did, after prices had risen and the playbooks had been written by someone else. This time the self-serve door opened in month three and small businesses walked straight through. The same week, Google was testing an expanded AI Overview that pushes the familiar blue links further down the page. Discovery is moving inside the answer, and everyone knows it.

Here is the question nobody at the ads console will ask you: are you ready to be found?

The Tuition Problem

Every new channel has a tuition period. Early advertisers pay to learn what works, and the channel keeps the money whether the lesson lands or not. Large companies budget for tuition. Small businesses generally cannot, which is why arriving late used to be a hidden advantage. You bought the playbook instead of writing it.

Arriving early flips that. You are now the one writing the playbook, with the smallest budget in the room, in a channel where the platform itself is still deciding how it works. OpenAI’s announcement cites one ecommerce advertiser reporting three times its return on ad spend over 28 days. That is one advertiser, selected by the platform, and you should read it as exactly that. Your tuition bill will be your own.

Reach Before Readiness

The oldest mistake in small business marketing is buying reach before the business is ready to convert it. A new channel makes the mistake more attractive because it feels like a chance to get ahead. It is not. Reach is a multiplier. It multiplies whatever you put in front of it, including confusion.

Readiness has three parts, and they are boring. You can say who you are for in one sentence. You can say what happens for them, in their words rather than yours. And you have proof: a customer who will say the same thing without being coached. If any of the three is missing, more reach simply shows more people the gap.

Inside a conversation the gap is more visible than it ever was on a results page. The person has already said what they want in plain language. If your offer does not answer that plainly, there is nowhere to hide.

Inside the Answer

Something else changes when an ad sits inside an answer rather than beside a list. On a search page the person compared ten options and did their own filtering. Inside a conversation the assistant has already done some of the filtering, and what remains is a shorter list of businesses the person will consider at all. Clarity, not budget, is what gets you onto that list. An offer that is specific, “we do this for these people and here is what changes,” is far easier to match to a plainly stated need than an offer that is broad.

That is good news for small businesses if they behave like small businesses. Your advantage has never been scale. It has been knowing your customers well enough to describe them. The answer engine rewards exactly that, and it punishes the small company trying to sound big.

The Clarity Test

Before you open any ads console, new or old, run this in an afternoon.

Write down, in one sentence each, who you are for, what changes for them, and why they should believe you. Then ask three people who are not on your team, ideally customers, to read your website or your last three posts and answer the same three questions in their own words. Do not explain anything.

Compare. If their answers match yours, you are ready for reach. Go buy it, on whichever channel your customers actually use. If two of the three miss, you do not have a channel problem, and no console will fix it. Spend the next two weeks on the words and the proof, then run the test again. The test costs nothing. The alternative costs tuition.

From Insight to Action

  1. Run the Clarity Test this week, before the next dollar goes to any platform.

  2. Write your offer for a person, not a keyword: who, what changes, why believe it.

  3. Collect one piece of proof you did not write: a review, a quote, a number a customer will stand behind.

  4. Ask your ten best customers how they found you and what they typed or said to get there. That is your channel plan.

  5. If you test ChatGPT Ads, treat the first month as tuition: a small budget, one offer, one audience, and a written note of what you expect to learn.

  6. Track one number above the rest: how many conversations you had with customers this week that were not about a transaction. Clarity comes from those, and reach follows clarity.

A company that knows who it is for defaults to finding them. A company that buys reach first defaults to paying twice.
